IT consulting is the discipline that decides what technology a company should have, starting from the business's objectives rather than from equipment. It pays off at four moments — rapid growth, before a major investment, repeated incidents and external requirements — and, in most Portuguese SMEs, it works best in a mixed model, with someone in-house and a specialist IT partner. The price depends above all on the level of availability required, not on the number of workstations.

When IT starts to constrain the business

Almost every company reaches that point. A server fails in the week the accounts are closed. The team has grown from twelve to forty people and shares files the way it did when there were twelve. An international client asks for proof that data is protected and nobody knows how to answer. Then comes the question: do we need consulting? And the next, more awkward one: what exactly is it, and how much does it cost?

Technician, MSP or consultant: three different roles

RoleNatureQuestion it answers
Technical supportReactive and operationalHow do I solve this problem now?
Managed IT services (MSP)Continuous and preventive, with an SLAHow do I stop it happening again?
ConsultingStrategic, per projectWhat infrastructure should we have, and in what order?

In the Portuguese market all three are often sold under the same name. They complement each other: a company can have good support and still invest badly, because nobody is looking at the whole picture.

The four fronts of a consulting engagement

  • Diagnosis What exists and what poses a risk.
  • Architecture and roadmap The right order of interventions.
  • Risk and continuity Including what an hour of downtime costs.
  • Compliance GDPR, audits and client requirements answered before they become urgent.

The most typical symptom of missing consulting: licences paid for two years that nobody uses and, at the same time, no tested backup. Both almost always turn up in the same diagnosis.

Four moments when the return is clear

  1. Rapid growth — what serves twenty people rarely serves sixty, and the breaking point arrives at the worst moment.
  2. Before investing — servers, cloud or a change of premises. An office move is the only moment to rethink the network from scratch without extra building costs; whoever deals with the new office network at the last minute ends up with a compromise.
  3. Repeated failures — if the same thing fails several times a month, the problem is the cause nobody has looked for.
  4. External requirements — clients asking for evidence, insurers requiring controls, public tenders. Here, consulting decides whether the company can bid.

When it does not pay off: if the company already knows what to do and simply has nobody to do it. That is a lack of operational capacity and is solved with managed IT services, not with a report.

In-house team, external partner or both

An in-house team knows the business from the inside, but two people are not enough to cover networks, security, systems, cloud and telephony in depth. An external partner brings specialisation and the experience of dozens of companies with the same problem, but needs time to understand the context. In mid-sized companies, the mixed model — one or two people for day-to-day work and a partner for specialisation, peaks and the overall view — is the one that works.

Engagement models and what drives the price

  • Fixed project Fixed scope and fee; the most predictable when the objective is clear.
  • Bank of hours Suitable for occasional support, with the risk of being diluted into operational tasks.
  • Advisory retainer A monthly fee for a defined level; the model that best aligns interests.
  • Integrated into managed services The best value for anyone who will be contracting ongoing management.

What weighs most is the availability required: serving a company that can stop for two hours costs much less than serving one that cannot stop for ten minutes. That is why service levels (SLAs) are discussed before price. Proposals well below market rates usually have a narrower scope than it seems; only compare proposals that describe the same work.

Five questions to assess an IT partner

  • Do they want to see before proposing? A solution before context is catalogue selling.
  • Do they explain things in business language? If they cannot, there is a problem.
  • What if the recommendation goes wrong? The answer says more than any certification.
  • Do they serve companies of your size? Those who serve multinationals tend to oversize.
  • Who does the work? It is not always whoever presents the proposal.

A sign of good work: after three months there is a diagnosis the board can read, a prioritised plan and improvements already carried out. If only the document exists, something has gone wrong.
